Sales Pipeline

Sales Pipeline Stages: The Canonical Seven and How to Set Them Up

Pipeline stages aren’t labels. They’re buyer milestones. Defining them properly is the difference between a forecast you can plan against and a number you have to apologise for.

What are sales pipeline stages?

Sales pipeline stages are the discrete steps a deal moves through from creation to close. Each stage represents a specific buyer commitment, not a seller activity, and each has explicit exit criteria. Defining stages correctly is the foundation of pipeline reporting, forecasting and deal hygiene.

The seven canonical B2B pipeline stages

Most B2B sales motions can be modelled in seven pipeline stages: qualified, discovery complete, proposal sent, negotiation, verbal commit, closed-won and closed-lost. Each stage has a clear exit criterion based on what the buyer has done, not what the rep has done.

#StageExit criterion (buyer action)Typical probability
1QualifiedBuyer confirms problem, budget signal and timeline10%
2Discovery completeBuyer shares evaluation criteria and process25%
3Proposal sentBuyer has received and acknowledged proposal40%
4NegotiationBuyer engages on pricing, terms or scope60%
5Verbal commitBuyer confirms decision verbally; awaiting paperwork85%
6Closed-wonContract signed, deal generating revenue100%
7Closed-lostDeal declined or stalled beyond agreed timeline0%

Pipeline stages vs lifecycle stages

Lifecycle stages describe where a contact or company sits in the overall customer journey from subscriber to evangelist. Pipeline stages describe where a specific deal sits in the active sales process. A contact has one lifecycle stage at a time. A company can have multiple deals in different pipeline stages simultaneously. Both are needed and they answer different questions.

How to set up sales pipeline stages in HubSpot

Setting up pipeline stages in HubSpot is fast; getting the stage definitions and exit criteria right is the hard part. Spend most of the effort on the definitions, then configure HubSpot to enforce them with required fields and stage automation.

  1. Document each stage with a buyer-action exit criterion, a probability and a required-field list.
  2. Create the pipeline in HubSpot Sales Hub and add the seven stages with the documented probabilities.
  3. Add conditional required fields per stage so reps only see what they need at each step.
  4. Build a workflow that flags deals stuck in any stage beyond the expected duration.
  5. Build a workflow that prevents close dates moving more than once per quarter without a manager review.
  6. Report on stage conversion, average time in stage and slip rate monthly.

Common mistakes when designing pipeline stages

The most common mistakes are: stages named after seller activity rather than buyer action (Following Up, Sending Email), too many stages (more than eight is usually too many), stage probabilities set to HubSpot defaults instead of actuals, and no exit criteria at all. Each leads to forecasts that don’t match reality.

How many pipeline stages should you have?

Most B2B businesses are best served by five to seven pipeline stages. Fewer than five and you lose the ability to diagnose where deals are getting stuck. More than seven and reps stop updating the stage accurately. Multi-product or multi-segment businesses are usually better off with multiple pipelines than with one long pipeline.

We help teams design pipelines and rebuild forecasting on every Flow™ engagement. A focused diagnostic establishes which pipeline and forecasting decisions matter first.
